How do you know what type of mortar to use on an older masonry building?

Common repair materials like mortar and standard masonry supplies carry a 1-year warranty. If something fails within the warranty period, we come back and make it right. That's in writing before the project starts.
How do you handle scope changes if unexpected damage is found once work begins?
It happens on older masonry buildings — you open up a section of wall and find that the damage goes further than what was visible from the surface. When that occurs, we notify the client immediately and in writing. From there we follow a formal three-step change order process: we document the change event, prepare a signed change order with a full updated budget, collect a deposit on the additional scope, and then proceed. No change-related work starts until all three steps are complete. There are no surprises added to the final invoice.
